Summary

Mode 3 (Project Takeover) gap analysis for CRONAM.

What changed

  • docs/architecture/gap-analysis-mode3.md — Complete gap analysis: OpenFang (11 layers) vs Ralph (31 layers)
  • docs/design-brief/ — All 17 design brief documents committed

Key findings

  • 11 of 31 Ralph layers already exist in OpenFang
  • 6 CRITICAL gaps (dual LLM, opaque vars, trifecta break, capability gate, tiered selection, sandwich framing)
  • 6 SaaS platform subsystems entirely missing
  • Recommended 5-phase, 20-week build sequence

Wired up

  • Docs only — no code changes, no runtime impact

UX Notes (Mode 3 journey)

  • 3 friction points documented
  • 3 positive surprises (OpenFang security better than expected)

- Gap analysis: OpenFang has 11 of 31 Ralph security layers
- 6 CRITICAL gaps (dual LLM, opaque vars, trifecta break, capability gate, tiered selection, sandwich framing)
- 7 HIGH gaps, 5 MEDIUM, 2 LOW
- 6 SaaS platform subsystems entirely missing
- 17 design brief documents committed to docs/design-brief/
- Recommended 5-phase, 20-week build sequence
